Yup, busy double posting!! I hadn't realised there was an ICE forum here, and a google for other answers linked straight in, and it felt like the right place to get some good answers!!

The fascia is good - I've got it off, and should be able to put it back. Its just that the metal sleeve that goes around the HU on the VDO unit is designed to allow the HU to stick forwards, up to the point that it reaches the fascia. At one point I was hoping I could reuse that sleeve and slot the BT2500 into there instead, but that doesn't look like it would work. Shame those sleeve fittings aren't consistent between manufacturers.

I think it is just going to be a case of getting it in place and then just making sure that it can't move backwards or forwards in day to day use. The front panel from the BT2500 detaches fine through the oem fascia, so it will look very neat when its done. Its literally just the faff of getting it right.

To add insult to injury, the Sony comes with a screw and rubber cap that goes on the back of the unit, and this is significantly shorter than the one on the VDO unit (which is not transferable), so I can't use this as particularly good support from the back either!

All in all I doubt it will take me more than an hour to get right, but its still taking me about 600% longer than fitting the same unit in the Barchetta!

What a nightmare!

Sounds like your approach is the best one. In extremis you could always try the aftermarket fascia as above and spray it to match. I didn't use the rear support in the end on mine - the Sony was a lot shorter than the OEM unit and it wouldn't reach. DOesn't seem to matter, still fits ok.

I'd strongly recommend doing the speakers too (as I've done above). It's dead easy and the sound quality is loads better than the stock ones.

Speakers are probably a step too far for me (and certainly for SWMBO!).

Its functionality that I'm after, so the BT2500 has mp3 capabilities, basic bluetooth (I'm not on the phone much at all, but it is handy to be able to take a call sometimes) and aux-in for iPod etc. All three of those I use in my Barchetta, so I was a little miffed when the Multi arrived with none of them. Had the oem unit had aux-in I could probably have lived without the upgrade.
