Hi
When starting the JTD first thing in the morning it seems for a short time to run on three cylinders on tick over then when you drive off it picks up on four straight away ant then is fine. Glow plug probs?

Sounds like ur fuel injectors don't have the right pressure while choke is running have u had bad fuel recently

could fault injector like mentioned by pete123 or a simple duff glow plug
try to turn ignition on till glow plug light goes off and then turn key to off
try this 3 times without cranking after 3th time if runs on 4 and starts better means glow plugs are duff and not getting hot straight away

Unlikely to be glow plugs, ECU can detect a faulty glow plug and you'd get an warning light, even if one has failed unless temp is <-10 you probably wouldn't notice.
Eliminate the glow plugs by disconnecting the glow plugs and try cranking it again, odds are you'll get the same fault - in which case more likely to be an injector.

You might want to check compressions just in case you've got a sticky valve which might give similar symptoms.

Glow plugs won't change the running of the engine (they can't cause a misfire) - so they're out.

It's a common rail, so fuel pressure is out.

My money is on a leaky or sticky injector on the affected cylinder.
